How We Migrate Your LMS: A Step-by-Step Approach

Every LMS migration we deliver follows a five-phase methodology built to protect data integrity, minimize disruption to active learners, and keep your team fully informed at every stage.

STEP 1

Discovery and compatibility assessment

  • We conduct a full content inventory covering course structure, volume, and format compatibility across SCORM 1.2/2004, xAPI, cmi5, and AICC standards.
  • We audit all user data in scope: learner profiles, grade history, certificates, and enrollment records, to show exactly what needs to move.
  • Each content item is verified against the target LMS standards; anything requiring reassembly or format conversion is identified and documented before migration begins.
STEP 2

Migration architecture and strategy

  • We select the technical transfer approach best suited to your environment: API-based synchronization, export-import, or a hybrid of both.
  • We determine the cutover strategy from three options — big-bang, phased, or parallel-run — based on your data volume, acceptable downtime window, and operational risk tolerance.
  • Live integration dependencies, including SSO, HRIS, and CRM connections, are mapped so the chosen strategy accounts for them from the outset.
STEP 3

Data migration and validation

  • All data is extracted and transformed into the target LMS format, with user records, course content, assessments, certifications, and completion history fully transferred.
  • Integrity is verified through checksum and count validation, followed by a selective post-migration audit to confirm record-level accuracy.
  • Legacy or structurally incorrect data that cannot be reliably migrated is isolated, archived, and documented rather than transferred in a degraded state.
STEP 4

Integration remapping

  • SSO and SAML configurations are reconfigured for the new environment, with HRIS, CRM, SIS, and content provider integrations remapped to match the target LMS architecture.
  • Each integration is tested for full functional accuracy in the new environment before any go-live date is confirmed.
  • We treat remapping as a distinct validation phase, not a post-launch task, so no critical connection is broken after cutover.
STEP 5

Testing, cutover, and hypercare

  • User acceptance testing is conducted with both administrators and end-users, covering functionality, data accuracy, and system performance under realistic load conditions.
  • Cutover is managed according to the strategy defined in phase two, with a documented rollback plan in place and ready to activate if critical issues arise.
  • A hypercare period of 2-4 weeks follows go-live, with dedicated incident response to address any issues that emerge once the system is under live traffic.

Migration Without the Outage

Migrating an LMS does not have to mean taking it offline. Our approach uses three techniques together to reduce the disruption window to the shortest technically achievable interval for your environment.

Delta synchronization

Following the initial data transfer, we continue to record activity in the source LMS: new enrollments, course completions, and updated records continue to accumulate. These changes are incrementally synchronized with the target environment up to the cutover point, eliminating the need to re-export the full dataset and reducing the risk of data loss during the final handoff.

Read-only freeze window

Rather than shutting down the source LMS entirely, we place it in read-only mode for a short, defined period before cutover. Learners retain access to their content throughout; the system simply stops generating new data. This is the only interval that qualifies as genuine downtime, and it is a fraction of the window a full migration blackout would require.

Traffic cutover mechanics

We switch users to the new environment via a DNS or load-balancer redirect, or via feature-flag routing, rather than a destructive data swap. If something unexpected occurs at cutover, the redirect can be reversed immediately without needing a backup to restore data. This keeps recovery time to an absolute minimum.

Data Integrity, Security, and Compliance

Moving training data is a security event in its own right, and we treat the migration process with the same controls as the environment it feeds into.

Encryption in transit and at rest

Your data is encrypted throughout the migration window, not only once it reaches the target LMS. The transfer interval itself is secured, covering a gap that often falls outside the stated security scope of standard vendor migration tooling.

Data residency

We define where your data is processed and temporarily held during migration, so it never leaves your required jurisdiction. This directly matters under GDPR, and it is rarely explicitly addressed by migration providers.

Access control during migration

Access to your data is scoped to the team members who need it for each project phase. No one outside that scope has visibility into your data at any point during the engagement.

Audit trail of the migration process

Every action taken during migration is logged: what was moved, when, and by whom. This record documents the process itself and is available for compliance or regulatory review upon request.

Post-migration data lifecycle

We agree on the fate of your legacy LMS data before the project begins: a defined retention window, secure deletion, or archiving in line with your policy. The old environment is decommissioned on a documented schedule.
